I have noticed in Zoom meetings all the profile pics looks the same size when someone is screen sharing, but once screen sharing stops and the center of the screen gets populated with profile pics, half of the pics look like small tiles surrounded by a black box. The other half are full sized.
Mine is one of the ones that always appears tiny in no-screen-share mode. My profile pic is 1980 x 1980 so I do not think the resolution is the problem. I can't find any settings that affect this appearance issue. Those whose pics show full size always show full size, those who show up as tiles always show up as tiles.
Does anyone know the secret to getting my profile pic to show up in zoom without it getting shrunk down to a tile?

Thank you for posting this issue in the Zoom Community, we will do our best to fix it.
The behaviour you are describing is not expected, there is no specific settings to change the profile picture size when video is off. It should stay the same across the meeting before and after screen sharing.
Could you please check if you are running the latest version of the Zoom client? If not, you can download it from zoom.us/download.
Let me know if the problem persists after the update.

I have upgraded to the most recent Zoom - Version 5.7.1 (543) but the problem is still the same. Here is an example of the problem attached. The profile pics circled in green are showing full size as expected. The profile pics circled in red are showing reduced size. The rest of the participants have their cameras on.

Could you please confirm if everyone in the meeting was seeing the two red participants with small profile picture? Or was only your gallery view affected?
Is the problem persisting if you switch to speaker view and then back to gallery view?

Are the small pictures persisting if you try to switch to active speaker view and then back to gallery view?

What appears to happen for the smaller pics is there is no scaling applied to them in any view. They are always in a black framing box and only the framing box is scaling. In active speaker view the framing box is much smaller and the presence of the framing box around the pic is not so noticeable. In gallery view the framing box scales up but the pic does not, so it looks odd at that point, swallowed by the bigger box.

The behavior is the same always. It does not require anyone to start by screen sharing in order for this to occur.

Hi @bigteks sorry for the delay, I was sure I had replied but I can't see my last message.
My suggestion is to try with one of your friends in the meeting that is not having issues (the ones circled in green) to test the same profile image. The main suspect here is the specific image you are using because there are no other factors in Zoom that could resize it. If the picture shows small in both participants, then we can conclude it's the image. Otherwise, the next step would be to test a different device.

In my experience, when I've updated my profile picture from the Zoom desktop app¹, Zoom downscales the image and a smaller version is displayed. When I instead upload my profile pic on the Zoom website², it appears larger.
¹ Settings/Preferences → Profile → click the picture
² Zoom.us/profile → click the picture

I'm in the same boat. Not working when I try to upload (an under 2mb photo) on the desktop app, mobile app, desktop website, mobile website. All for me have the same, failed result.

I tried to resize with different DPI / resolution. It seems to have some effect but still doesn't scale so it will fully occupy the grid space.

By the way: using the web tool for modifying my profile (zoom.us/profile) didn't work for me either.
I guess zoom has achieved monopoly power and no longer has to care.

I updated my profile picture on the website and Zoom enlarged the picture when displaying in a call. For some reason, it worked for me.
